Helping a Compliance SaaS Challenger Take on the Category Leader
A mid-market compliance SaaS company came to me with a familiar problem in an unfamiliar category. They were preparing to launch a new data product into a market defined by entrenched competition, deep organizational footholds, and decades of name recognition. My client's product matched the competitor's in data quality and accuracy. It came in at a meaningfully lower price. On paper, this should have been an easy sell. In practice, it was not, because buyers in this category do not switch vendors often and almost never on price alone.
I worked directly with the VP of Marketing and the Director of Product Marketing to develop a go-to-market framework that enabled the team to answer tough questions right away.
We immediately focused on understanding the competitive landscape in detail: where the incumbent was integrated into workflows, where its data coverage actually fell short, and which buyer personas were most likely to consider a switch and why.
We then turned that research into differentiated messaging, tailored by market and persona, supported by a side-by-side data comparison built at the right product tiers.
Finally, I equipped the sales team, many of whom had never sold against this specific competitor before, with battlecards and a structured pilot data bakeoff framework that let prospects run a comparison against their own data before committing to anything.
That last piece became the centerpiece of the strategy. Rather than asking a skeptical buyer to take a new vendor's word for it, the sales team could offer proof: a head-to-head bake-off, run on the prospect's own screening population, with nothing to lose by trying. It reframed the entire pitch from "trust us" to "see for yourself."
All deliverables were completed on schedule, and the sales team is actively using the comparison framework in live deals as the product launch continues. I am tracking results as those conversations progress and look forward to sharing closed-deal outcomes as they come in.
